Secondly, market research can improve your marketing strategy, particularly if your analysis identifies market trends.

The third reason is to prove to readers that you are an expert in your industry. By conducting the research and presenting it in your plan, you achieve just that.

The following questions should be answered in the industry analysis section of your pool cleaning business plan:

  • How big is the pool cleaning industry (in dollars)?
  • Is the market declining or increasing?
  • Who are the key competitors in the market?
  • Who are the key suppliers in the market?
  • What trends are affecting the industry?
  • What is the industry’s growth forecast over the next 5 – 10 years?
  • What is the relevant market size? That is, how big is the potential target market for your pool cleaning business? You can extrapolate such a figure by assessing the size of the market in the entire country and then applying that figure to your local population.

Customer Analysis

The customer analysis section of your pool cleaning business plan must detail the customers you serve and/or expect to serve.

The following are examples of customer segments: individuals, schools, families, and corporations.

Competitive Analysis

Your competitive analysis should identify the indirect and direct competitors your business faces and then focus on the latter.

Direct competitors are other pool cleaning businesses.

Indirect competitors are other options that customers have to purchase from that aren’t directly competing with your product or service. This includes other types of pool service providers, retailers of automatic pool cleaners, and do-it-yourself tutorials that enable homeowners to clean their own pools. You need to mention such competition as well.

For each such competitor, provide an overview of their business and document their strengths and weaknesses. Unless you once worked at your competitors’ businesses, it will be impossible to know everything about them. But you should be able to find out key things about them such as

  • What types of customers do they serve?
  • What type of pool cleaning business are they?
  • What is their pricing (premium, low, etc.)?
  • What are they good at?
  • What are their weaknesses?

With regards to the last two questions, think about your answers from the customers’ perspective. And don’t be afraid to ask your competitors’ customers what they like most and least about them.

The final part of your competitive analysis section is to document your areas of competitive advantage. For example:

  • Will you make it easier for customers to acquire your services?
  • Will you offer products or services that your competition doesn’t?
  • Will you provide better customer service?
  • Will you offer better pricing?

Think about ways you will outperform your competition and document them in this section of your plan.  

Marketing Plan

Traditionally, a marketing plan includes the four P’s: Product, Price, Place, and Promotion. For a pool cleaning business plan, your marketing strategy should include the following:

Product : In the product section, you should reiterate the type of pool cleaning company that you documented in your company overview. Then, detail the specific products or services you will be offering. For example, will you provide filter cleaning, maintenance services, or acid washes?

Price : Document the prices you will offer and how they compare to your competitors. Essentially in the product and price sub-sections of your plan, you are presenting the products and/or services you offer and their prices.

Place : Place refers to the site of your pool cleaning company. Document where your company is situated and mention how the site will impact your success. For example, is your pool cleaning business located in a busy retail district, a business district, a standalone office, or purely online? Discuss how your site might be the ideal location for your customers.

Promotions : The final part of your pool cleaning marketing plan is where you will document how you will drive potential customers to your location(s). The following are some promotional methods you might consider:

  • Advertise in local papers, radio stations and/or magazines
  • Reach out to websites
  • Distribute flyers
  • Engage in email marketing
  • Advertise on social media platforms
  • Improve the SEO (search engine optimization) on your website for targeted keywords

Operations Plan

While the earlier sections of your business plan explained your goals, your operations plan describes how you will meet them. Your operations plan should have two distinct sections as follows.

Everyday short-term processes include all of the tasks involved in running your pool cleaning business, including answering calls, scheduling technicians, billing customers, and collecting payments, etc.

Long-term goals are the milestones you hope to achieve. These could include the dates when you expect to acquire your Xth customer, or when you hope to reach $X in revenue. It could also be when you expect to expand your pool cleaning business to a new city.  

Management Team

To demonstrate your pool cleaning business’ potential to succeed, a strong management team is essential. Highlight your key players’ backgrounds, emphasizing those skills and experiences that prove their ability to grow a company.

Ideally, you and/or your team members have direct experience in managing pool cleaning businesses. If so, highlight this experience and expertise. But also highlight any experience that you think will help your business succeed.

If your team is lacking, consider assembling an advisory board. An advisory board would include 2 to 8 individuals who would act as mentors to your business. They would help answer questions and provide strategic guidance. If needed, look for advisory board members with experience in managing a pool cleaning business.  

Financial Plan

Your financial plan should include your 5-year financial statement broken out both monthly or quarterly for the first year and then annually. Your financial statements include your income statement, balance sheet, and cash flow statements.

Income Statement

An income statement is more commonly called a Profit and Loss statement or P&L. It shows your revenue and then subtracts your costs to show whether you turned a profit or not.

In developing your income statement, you need to devise assumptions. For example, will you clean 5 pools per day and charge by the hour? And will sales grow by 2% or 10% per year? As you can imagine, your choice of assumptions will greatly impact the financial forecasts for your business. As much as possible, conduct research to try to root your assumptions in reality.

Balance Sheets

Balance sheets show your assets and liabilities. While balance sheets can include much information, try to simplify them to the key items you need to know about. For instance, if you spend $50,000 on building out your pool cleaning business, this will not give you immediate profits. Rather it is an asset that will hopefully help you generate profits for years to come. Likewise, if a lender writes you a check for $50,000, you don’t need to pay it back immediately. Rather, that is a liability you will pay back over time.

Cash Flow Statement

Your cash flow statement will help determine how much money you need to start or grow your business, and ensure you never run out of money. What most entrepreneurs and business owners don’t realize is that you can turn a profit but run out of money and go bankrupt.

When creating your Income Statement and Balance Sheets be sure to include several of the key costs needed in starting or growing a pool cleaning business:

  • Cost of equipment and pool cleaning supplies
  • Payroll or salaries paid to staff
  • Business insurance
  • Other start-up expenses (if you’re a new business) like legal expenses, permits, computer software, and equipment

Attach your full financial projections in the appendix of your plan along with any supporting documents that make your plan more compelling. For example, you might include your office location lease or testimonials from satisfied customers.

The Basics…

These first few steps are essential for your pool service business to have a rock-solid foundation.

1)  Why Start a Pool Cleaning Business?

Do you know how many pools are in the United States?  

According to the  Association of Pool & Spa Professionals (APSP) , there are 10.4 million residential and 309,000 public swimming pools in the United States. 

If we dig deeper into other statistics:  

  • Swimming is the fourth most-popular sport or activity in the United States.
  • 36 percent of children aged 7 to 17 years and 15 percent of adults go swimming at least six times annually in the United States.
  • According to  IBISWorld , the swimming pool cleaning services industry is a $3 billion industry. 

Different types of pools in the United States:    

  • Above-ground pools
  • In-ground pools

As far as earning possibilities are concerned, According to  Spring Board Pool Route  Brokers in 2019, professional pool cleaners earn $50 to $60 per hour and up to $200 if they do equipment repair and maintenance as well.

You see, the idea behind sharing all these numbers and statistics with you is to showcase the opportunities you have with a pool cleaning service business. Once you prove you can do solid work and establish some accounts, a pool cleaning business also provides a potential for consistent, recurring income.

2) Your Pool Cleaning Business Essentials

There are a few essential things that you need to handle when you go to start your pool service cleaning business. I know these things are not exciting, they don’t make money—they actually cost you money most of the time—yet are important for your pool cleaning company’s success in the long run.  

So much so that you need them in place to operate a legit business.

A good business name is short, distinct, and memorable. It should:  

  • Give customers an idea about the services you provide. 
  • Help you stand out from the competition.

Along with all these, you should also consider adding SEO signals to your business name to get a push in organic rankings.

Here are the things you should consider while choosing a name for your lawn care business:  

  • Include ‘pool service’, ‘pool cleaning’, or ‘pool cleaning service’ in your business name.
  • Your business name should be between 12-25 characters in length. 
  • If possible, your business name and website URL should be the same.
  • It’s not a MUST, but we recommend you to pick a business name that has .com domain available. You can use  Name.com  for this. 
  • Availability of social media handles for your pool service business.  You can use a third-party tool like  Namechk  to check for the availability of social media handles for a specific business name.
  • It should be easy to spell, remember, and pronounce.

  • The business name is 18-characters in length.

B) Registration 

To have a solid foundation, choosing a legal entity for your Pool Cleaning business is one of the major decisions you have to make when starting. 

You might be considering a sole proprietorship and a limited liability company. However, you should consider the differences between the two before you choose – your decision depends on your individual situation and tolerance for risk. 

It is strongly advised that you start your pool cleaning business as a limited liability company. It offers you so many advantages such as:  

  • Avoids double taxation:  Most states view the LLC as a disregarded entity for tax purposes – meaning that an LLC’s profits and losses flow through to the owners’ personal tax returns.
  • Limits your personal liability:  An LLC is its own legal entity, and the liability of the owner is very limited. That means if someone sues the business or the company, the owners’ personal assets are protected.

The process of registering an LLC company varies from state to state. You can find more information about the detailed procedure on each state’s official website. To do so:  

  • Go to  www.google.com  
  • Search ‘ how to register an LLC in [enter your state]. ’
  • Look for the state’s official website.

C) Licensing and certification

Do you need to be licensed in order to operate a Pool Cleaning business?

  Usually, pool cleaning service businesses are not subject to any state or local licensing requirements. That being said, you must still obtain generally applicable licenses required for all businesses operating in a jurisdiction. This includes: 

  • State registration, 
  • Local business licenses, and 
  • Tax registrations. 

If your pool cleaning company only provides water treatment services and does not install, maintain, repair or replace pool equipment, you are not subjected to any licensure requirements.

However, if you decide to offer commercial pool cleaning services, you are required to obtain a certification or technician certification. Generally, these certification programs consist of 14-16 hours of education and one examination.

If your pool cleaning business wishes to provide pool repair and replacement services such as pool railing, piping or filters, you will need a contractor’s license.

Note:  Each state requires different levels of licensing at the state, county, and local levels. For instance in Florida, companies are required to obtain a contractor license or a specialty contractor license depending on whether they wish to provide general pool maintenance or pool construction.

3) Decide On Your Service Areas and Services

There are different kinds of pool cleaning services:  

  • Maintenance Services  – Focus only on cleaning and maintenance of pools and hot tubs.
  • Repair and Replacement Services  – Focus on repair and replacement services such as pool railing, piping, and filters.

Each one of these services has different skills you will have to learn, master, and continue to develop if you want to be successful in the pool service industry. 

While deciding on what all pool cleaning services to offer, a few more things you should consider are:  

  • Your experience with a service.  If you are new and don’t know anything about the pool service industry, experts recommend that you start by offering pool maintenance services. The maintenance services will help you get your feet wet (no pun intended) and from there on you can branch out in offering more specialized pool cleaning services down the line.
  • Your area or location.   The location or the service area of your pool cleaning business plays a major role in the services you provide because it affects your ability to draw customers to your business. 

If you’re in Florida, for example, you can provide maintenance services for all three types of pools – In-ground pools, above-ground pools, and hot tubs. However, if you are located in a place like New York, you may not see a lot of demand for above-ground pools maintenance.

Okay, once you’ve nailed the basics of starting a pool cleaning service company, it’s time to get it off the ground.

1) Building Your Pool Service Business Website

Once you have your business name, business license and decided on the services you are going to offer, it’s time to establish an online presence for your pool cleaning business.

A professional looking website is a must for you to start booking new services and generating revenue – but you don’t need to spend too much at the beginning. 

When you’re starting out, your primary focus should be on getting the essentials locked down:  

  • Website domain for your pool service company.
  • Example:  www.yourpoolservices.com   
  • Hosting and SSL certificate
  • Basic branding assets.
  • Your pool service company logo.

  • Media assets – You don’t need a lot of media assets initially. A couple of pictures of team members and technicians performing services on-site are enough to get going.

  • A business phone number.
  • When you are just starting, it is ok to use your personal phone number as your business number because you are the only one running the show. However, if you are someone who prefers to keep personal and business stuff separate, here is a detailed article on  how to get a business phone number .
  • A business address.
  • When you are just starting, it’s ok to use your home address as your business address. However, if you decide to get an address, make sure to get it in proximity to customers and competition or in a 5-8 miles radius from the city center in your main service area.

Your business’s proximity to customers, competition, and main city center play a role in where your pool service business ranks on Google My Business.

2) Set Smart Goals

Setting goals for yourself is important, no matter where you are in life. It becomes even more important if it is about business.

When you set goals for your pool service business, you need to ensure they are SMART.

For example, having the “best pool service company” as a goal is way too vague and you have no way to track your progress. Simply put, if your goals aren’t quantifiable, you will be shooting in the dark without learning about what’s working for you and what isn’t.

So, how can you ensure your goals are well defined and measurable?

SMART goals are the answer. SMART stands for:

S: Specific

M: measurable

A: Achievable

R: Relevant

T: Time-bound

SMART goals ensure you not only know what you want to achieve, but you have a road map to get there as well as a way to measure your progress along the way. 

Here is what a SMART Goal looks like for your pool cleaning service company:  

Generate $80,000 in revenue by selling pool service services in the first 12 months.

A)  Specific:  Generate $80,000 in revenue.

B)  Measurable:  With an average $50 hourly rate, you need to work for 1600 billable hours in the next 12 months. That’s around 134 billable hours per month.

C)  Achievable:  The average pool route business owner, running the route correctly should have a yearly net income (income after expenses) of  $75,000 to $85,000 per year . This net income amount will vary slightly depending on the average service rates for the area.

D)  Relevant:  The # of new service inquiries and the customers you win every month directly contributes to the goal of $80,000/- revenue.

A better way to handle this is by breaking down your yearly new confirmed job bookings goal to monthly. For example, if you need to work for 1600 billable hours in 12 months to hit the $80,000 revenue goal and on average you take 3 hours to complete one job, which means you will need 535 confirmed job bookings in the year or 45 confirmed bookings every month.

If you are getting 45 bookings every month, you are on track to hit your yearly goal. But if you are not, you know you need to find ways to increase your monthly bookings, or else you will fail.

In case you want to have more control, we recommend you to go a step further and break down your monthly confirmed bookings goal to new leads. For example, if you get 1 confirmed booking out of every 4 leads/inquiries you receive, to get 45 bookings/month you will need 180 leads.

E)  Time-bound:   12 months time to generate $80,000/- in revenue.

You can break down the yearly revenue goal to monthly goal as well. It will help you keep track of your progress. For example, to achieve 80,000 in the annual revenue:  

  • Your 1st month revenue goal is: $4000
  • Monthly revenue growth rate: 10%

If you hit these two metrics month-on-month, you will easily get to your annual revenue goal.

3) Pricing Your Pool Cleaning Services

How much should you charge your customers for your pool cleaning services?

Some courses are also nationally recognized, such as the CPO course offered by the  Pool & Hot Tub Alliance . 

Registering your business with your local and state government allows you to conduct business legally. The  US Small Business Administration (SBA)  has plenty of resources to help you figure out how to register your business. 

You can register your business under different business structures. Pool cleaning businesses are typically registered as sole proprietorships since you’ll be the only person working for the business early on. 

Before you can start operating your pool cleaning business, you’ll need a tax ID number so that your business pays state and federal taxes and general liability insurance to make sure that your business is protected from occupational hazards while you’re on the job. You don’t need a contractor’s license to start your pool cleaning business, but it’s better in the long term if you do get one.

If you’ll be conducting repairs worth over $500 for a pool, you’re legally required to be licensed as a contractor in most states. 

Most pool cleaning businesses aren’t licensed contractors. According to  Erik Taylor , owner of Chlorine King Pool Service, pool cleaning businesses don’t become licensed contractors for two reasons: 

  • It’s really expensive.  It can easily cost over $2,000 to get licensed. 
  • It’s not strictly policed.  Companies who offer repairs without a contractor’s license are often not held accountable.

However, conducting major repairs on a pool without a contractor’s license is illegal. It can put your business and your customers at serious risk.

  • You’ll have an edge over your competition.   Since there’s a financial barrier to getting a contractor’s license and most cleaning businesses aren’t getting them, you can stand out in your local market by investing in a contractor’s license. It will also provide your first few customers with some peace of mind when they choose to work with you. 
  • You can prevent your competition from poaching your clients.   When you only focus on cleaning and avoid doing repairs, your customers will be forced to contract another business to get their repairs done. Most pool contractors offer cleaning services as well, so you might be putting your business in jeopardy by having customers interact with other businesses in your target market.
